Method
Enquiries with no reply = enquiries a month × (100% − reply rate). Lost deals = enquiries with no reply × 20% close rate. Lost per month = lost deals × average deal value. Lost per year = lost per month × 12. Recoverable per month = enquiries a month × (95% − reply rate) × 20% × average deal value.
How to read the result
Read the result as a place to investigate, not a revenue promise. It assumes an enquiry that never got a reply would have closed at the same 20% rate as one you answered, and it cannot tell you why a lead leaked or what a particular opportunity was worth.

Where does the 20% close rate come from?
It is a working assumption, so you get an answer without digging through records first. The result scales straight off it — at a 10% close rate, halve the number.
